What I’m thinking about: How many hours (weeks? months? years?) business owners waste on tasks that shouldn’t require our brain power at all.

Your business only has ONE true constraint at any given time. Everything else is just noise.

Attack that constraint with every resource you have. Solve it. Then move to the next one.

(There will always be another core constraint; the game of business is infinite.)

For our company, the constraint is crystal clear: High-quality lead flow, with larger deal sizes.

More experienced operators. Deeper relationships. Routine deal flow, not one-off transactions. Less focus on chasing volume, and more creativity and determination to find alpha in a difficult market.

From a ‘task’ standpoint of solving this constraint, it best serves the business for me to:

  • Build relationships (phone/zoom/in-person) with land operators and capital partners
  • Underwrite deals and develop appropriate deal structures
  • Create content to continue to establish our brand as a company that attracts more operators and external capital

Everything else I’m doing that doesn’t directly move that needle? It’s a distraction at best…and a bottleneck at worst.

Scale Zero: Why Your Business Can’t Afford to Need You

Another concept from Alex Hormozi (small business strategist and author of $100M Offers) that’s been rattling around in my head lately: Scale Zero.

Essentially, if your business requires YOU to make core decisions or shape operational pathways, the process is already broken.

The only way to achieve uncapped scale is to remove yourself from those pathways entirely.

So here’s what we did over the past couple of weeks to start fixing this…

We launched a time audit process for every repeatable task across the business.

And I mean every task.

  • Publishing a podcast (including headline and show notes generation).
  • Crafting SEO articles.
  • Logging deal submissions from our website.
  • Responding to various emails (e.g. title companies, funding inquiries, due diligence follow-up).
  • Updating our accounting spreadsheet.
  • The process of writing THIS blog post.

Most folks underestimate just how many tasks are truly ‘repeatable’ within a business. Probably 90%+ of what happens day-to-day in your business follows the same core process, with only slight variations, with classic if/then decision trees.

And the longer you run a business, generally, the greater the share of repeatable tasks. If a scenario occurs more than once (even if 6+ months apart), I would consider that task to be repeatable.

The 15-Minute Time Audit: Finding Every Repeatable Task

While many tasks within your business will readily come to mind as ‘repeatable’, several will not.

So our recommendation is to first run a 15-minute workday time audit over the course of a week (most businesses will have a weekly cadence, and should capture the majority of repeatable tasks).

And run this across EVERY employee/contractor…including yourself.

Using AI, we built this 15 Minute Time Audit template that you can save and use within your own business. A sample of a completed time audit is included as well.

Practically, only the ‘Task Description’ and the ‘Notes/Friction’ cells need to be filled out during those 15-minute blocks…the rest can be backfilled at the end of the day, perhaps with the team, to ensure consistency.

After running this process for a week and noting which tasks are repeatable, you can start to see the patterns.

The Loom Time Audit Process (Tactical Breakdown)

Step 1: Turn on a Loom recording for any repeatable process.

Step 2: Verbalize each step as you go. Don’t rush. Don’t try to be more efficient than normal. We want to capture the actual time it takes on an average day.

Step 3: Let the recording run for the entire task. Get the full transcript of everything being verbalized.

Step 4: Plug that transcript into this Time Audit & AI Implementation custom GPT (tested within our own business, credit to our ops manager for building this, it’s one of the most practical AI tools we’ve built so far) to identify the lowest-hanging fruit for automation or augmentation.

The CustomGPT analyzes:

  • AI automation opportunities (categorized as High/Medium/Low)
  • Dependencies across people, data, external systems, and processes
  • Suggested process improvements (e.g. creating a custom WordPress post template for our SEO articles with a pre-inserted CTA block, which prevents downstream corrections)
  • Approximate time savings for each sub-step within the Loom recording, and next steps (including difficulty, tools needed, and time to implement)

Notably, I had rough estimates of how long certain tasks take across our team, but when we recorded a full Loom of each task from start to completion, I was stunned by how long several tasks were taking, particularly when it comes to publishing content across various platforms.

Proving the effectiveness, the initial estimated time savings for our team are dramatic, averaged across the repeatable tasks we have run AI analysis on so far. When we implement the new workflows, we are expected to reduce total time required for repeatable tasks by ~40% (with some individual tasks as high as ~80%). When spread across a month’s or year’s worth of work, the effect is substantial, not to mention the increased capacity of the team, coupled with reduced burnout and cost savings.

Data Hygiene Matters More Than Ever

Having a single source of truth within your company is becoming more important than ever to get the most informative and accurate responses from LLMs.

This is a constantly evolving process for us, but we have consolidated everything to Notion and Google Drive.

For example, during this time audit process, we had Claude (via MCP connection) build us a custom Notion database to house all the time audit videos and AI analyses, all organized and tagged by AI for simplicity of human (and AI) review.

We can easily parse which tasks are highest priority for AI workflow improvements…and which ones just need better systems or delegation.

No more guessing which processes are eating up the most time…

Just clean data we can act on.

The Culture Shift: No Question Asked Twice

Related to the above (and a guaranteed route to uncover more ‘repeatable’ tasks that may have been missed by the time audit), here’s the standard we’re setting internally:

If someone (including myself) has to ask the same question twice, the system has failed.

Questions get answered once, properly documented, and never need to go back to the original decision-maker.

This is hard to enforce in practice. Especially when you’re moving fast, and it feels easier to just Slack someone a quick question rather than hunt down the answer yourself (if the process is even documented in the first place, which it probably isn’t).

This creates a culture where people expect to be asked the same question multiple times…which means nobody is incentivized to build better systems, and solving the core constraint doesn’t get the attention it requires.

So I’m tracking every repeat question that comes my way (and vice versa). And every time it happens, we mark it down and resolve it permanently.

This is the boring operational work that most entrepreneurs avoid (including us, to be honest!)

But these are the EXACT steps required to get to the next level.

What This Actually Means for Our Business

Here’s the endgame:

My time needs to be spent relentlessly attacking our core constraint (high-quality lead flow, with larger deal sizes).

That’s my zone of genius. That’s how we 10X our business…

Everything else? It needs to run without me.

We’ve already started seeing early results from this shift. More time spent on the right things. More efficiency across the board. And the team is leveling up their decision-making because they’re not defaulting to “just ask Chris.”
